Not every brewpub thrives. Some lose money from the start, while others decline slowly as quality slips and regulars drift away. In our experience, the causes are usually fixable, provided you diagnose them honestly.
Common reasons breweries struggle
- Inconsistent beer: the same style tastes different from batch to batch, so guests stop trusting the tap list.
- High cost per litre: poor brewhouse efficiency, wasted raw materials and over-ordering push costs up.
- A tap list that does not match the market: too many niche styles and not enough approachable beers.
- Under-trained service staff who cannot describe or recommend the beer.
- Equipment problems: chillers, valves, gaskets and instruments that are failing quietly.
- Brewer turnover, leaving no documented recipes or procedures behind.
A practical turnaround plan
1. Audit everything
Start with a full technical and operational audit: equipment condition, cleaning practices, recipes, raw material use, yields, sales by style and customer feedback.
2. Restore the equipment
Repair or recommission what is failing. Dormant brewhouses usually need thorough cleaning, passivation, gasket and seal replacement, and pressure testing before brewing again.
3. Rebuild the core range
Reformulate a small set of reliable, approachable beers and brew them consistently before adding seasonals.
4. Control costs
Track brewhouse efficiency, renegotiate raw material sourcing and cut waste.
5. Retrain the team
Document SOPs for brewing and cleaning, and train service staff on styles, pouring and food pairing.
When to bring in outside help
If sales are falling and the cause is unclear, an independent audit is usually faster and cheaper than trial and error.
